Can Product Owners be replaced by AI Agents?

Can Product Owners be replaced by AI Agents?

SCRUM is by far my favorite development framework. I have been working with SCRUM for almost 10 years as part of the dev team as well as a Product Owner.

The Product Owner roles are very different in every company, and people also have different maturity levels, as defined by scrum.org: Scribe, Proxy, Business Representative, Sponsor, Entrepreneur.

Each of them needs a separate analysis:

1. Scribe PO

AI can fully automate this. At this level, the PO mainly documents and translates stakeholder requests into user stories. No real decision making happens.

βœ… AI Agent: Can fully automate backlog management, generate user stories, and even provide clarity for developers.

‍

2. Proxy PO

AI can assist, but not replace. Proxies are given some authority, such as ordering the backlog, but still need approvals. They mostly execute the decisions of higher-ups.

βœ… AI Agent: Can prioritize backlog items based on business rules, analyze trade-offs, and suggest roadmap adjustments.

❌ AI limitation: Can’t manage approvals or push for changes within organizational limits.

3. Business Representative

AI as a strategic advisor. These POs understand customers and markets but don’t control budgets. They make informed decisions within constraints.

βœ… AI Agent: Can analyze market trends, suggest features, and forecast product success using data.

❌ AI limitation: Lacks intuition and deep business relationships.

4. Sponsor

AI can influence, but not decide. Sponsors control budgets and team scaling. Their role requires financial acumen, negotiation and strategic risk taking.

βœ… AI Agent: Can analyze ROI, suggest team scalability, and model financial projections.

❌ AI Limitation: Can’t build trust with stakeholders or make high-stakes investment decisions.

5. Entrepreneur

AI is nowhere near. This is the ultimate PO level: setting vision, owning P&L, and driving innovation. This role requires leadership, storytelling, and intuition.

βœ… AI Agent: Can provide data driven insights and automate operational tasks.

❌ AI Limitation: Can’t motivate teams, drive a vision, or take strategic risks.

Final Verdict?

AI agents can fully replace entry level POs, but will not replace the higher maturity positions, at least not anytime soon.
